China’s Humanoid Rental Gold Rush Ends as Servi...

TMTPOST— When a fleet of Unitree humanoid robots executed a synchronized folk dance on national television during the 2025 Lunar New Year broadcast, it triggered an immediate speculative gold rush across China. In the weeks following the performance, daily rental rates for Unitree’s G1 humanoid skyrocketed past 10,000 yuan ($1,400). For early equipment owners, ten days of commercial bookings was enough to recoup the initial purchase price of the hardware.

By mid-2026, that initial windfall has completely collapsed. Daily rental rates for the same humanoid units have plunged toward 1,000 yuan in price-sensitive regional markets, driven by a surge in factory production, localized saturation, and the entry of institutional leasing platforms. Independent brokers who purchased individual units to exploit event scarcity are finding themselves priced out or operating at razor-thin margins once transport, operator labor, depreciation, and insurance are accounted for.

Yet, as small-time speculators exit the market, venture-backed platforms and corporate service providers are ramping up investments. Qingtian Zu, a dedicated robotics service and leasing platform launched in late 2025, closed multiple funding rounds in early 2026, pushing its valuation to 7 billion yuan ($970 million). Meanwhile, established digital equipment rental firms such as Renren Zu, alongside major logistics giants like Meituan and JD.com, are aggressively building out specialized commercial robotics fleets.

This divergence marks a major structural shift in China's commercial robotics sector. The market is rapidly evolving from a broker-led hardware scramble into an operationally complex service industry, where long-term value is captured by operators capable of managing localized logistics, custom software choreography, and enterprise integration.

The Breakdown of Scarcity Margins

The initial commercial boom for humanoids and quadrupedal "robot dogs" was fueled by novelty-seeking commercial clients. Shopping malls, automotive dealerships, real estate showrooms, and municipal tourism boards rented units primarily to drive foot traffic. Because hardware was scarce and experienced operators were rare, early brokers commanded massive premium pricing.

As manufacturers expanded production throughout late 2025, market dynamics shifted rapidly. With hardware widely available, corporate clients moved past initial curiosity and began evaluating rentals on strict return-on-investment, operational reliability, and concrete scenario execution.

When daily rates were over 10,000 yuan, clients were top-tier automakers and major shopping centers paying for brand prestige. At 1,000 yuan a day, after paying an on-site technician, shipping, insurance, and equipment depreciation, an event yields barely 300 yuan in profit. Independent operators like Ms. Zhang in Shanghai are quickly discovering that simply owning a machine is no longer a viable business, prompting many early players to prepare an exit.

Instead, market share is consolidating among regional fleet operators managing dozens of machines with dedicated engineering support. These established providers absorb seasonal demand fluctuations by securing multi-month service contracts with vocational schools, public science centers, and municipal parks.

Embedded Workflows over Raw Hardware

Industry analysts emphasize that commercial robotics cannot be treated like standardized IT equipment rentals, such as laptops or cameras. A client is not paying for raw hardware; they are purchasing a bundled operational result that includes transport logistics, custom motion programming, safety insurance, and live technical troubleshooting.

Surviving operators are staying profitable by embedding robotics into broader, existing commercial workflows. In corporate event infrastructure, exhibition agencies now integrate humanoid arrays directly into trade shows, replacing default factory routines with tailored, brand-specific choreography. In retail environments, operators pair humanoids with mobile vending units, deploying robots as interactive sales agents in high-density commercial plazas.

Other players are building multi-brand showrooms structured similarly to automotive dealerships. Regional service centers like Huaji Technology in Guiyang combine retail sales, government educational tours, and maintenance services to offset holding costs. For these companies, rental is no longer the sole source of income, but an extension of an integrated sales and service model.

As Mr. Zhao, a Shanghai-based city partner for Qingtian Zu who runs an event-planning firm, points out, having a machine on hand isn't a competitive barrier anymore. Survival depends on execution capacity—reading client requirements, writing custom software actions, handling site logistics, and solving technical failures in real time.

Building the Institutional Infrastructure

For commercial robotics leasing to scale, the industry requires robust supporting infrastructure around asset management, standardized insurance, and residual value calculation.

Equipment reliability remains a major operational hurdle. Humanoid robots deployed in public environments endure severe mechanical stress, joint wear, and fall risks. Without specialized insurance and trained field engineers, a single fall on an uneven stage can incur repair costs that wipe out months of rental income. Platforms like Qingtian Zu are addressing this vulnerability by partnering with commercial insurers to offer specialized policies while establishing regional field-engineer certification programs.

At the same time, secondary-market asset valuation remains volatile. Unlike consumer electronics, which follow predictable depreciation curves, the resale value of a commercial humanoid is tied directly to its immediate income potential on the rental market.

A base-model Unitree G1 humanoid, originally retailing near 99,000 yuan, currently trades around 50,000 yuan on the secondary market. Conversely, smaller quadrupedal units retain a higher percentage of their original value because their lower upfront cost and high rental frequency allow operators to achieve rapid capital payback.

Industrial Bottlenecks and Field Reality

As commercial deployment expands, fleet operators are pressing manufacturers to design hardware specifically for high-frequency rental operations rather than laboratory benchmarks.

Current commercial humanoids frequently lack modular parts that can be swapped quickly during field failures. Furthermore, basic movement software remains overly standardized. Because custom motion programming requires specialized engineering labor that can cost upwards of 10,000 yuan per routine, many small operators rely on identical factory presets, leading to content saturation and waning audience engagement.

The maturation of China's robotics rental sector demonstrates that advanced hardware alone cannot sustain a commercial ecosystem. Until manufacturers offer ruggedized, modular machines and platforms build standardized logistics networks, market returns will flow not to those who simply own the hardware, but to the logistics and field service teams that keep the machines running in the real world.
